The reframe

What Buyers Say Is Not What Buyers Do

Most businesses assume market research means asking customers what they want and buying a market-size report. In practice, both overstate the opportunity, because people answer hypothetical questions more generously than they spend, and a total market tells you nothing about the share you can win at your price.

Across 28 valuation studies, the values people stated in hypothetical questions ran a median 1.35 times what they paid when real money was involved (Murphy et al., 2003). Your sales team sees less than you think: 67% of B2B buyers now prefer to buy without a rep (Gartner, 2026).

The cost shows up later, as a launch that undershoots, a price that has to be discounted, or a hire made too early.

Measure behaviour, not intention.

What Is Market Research Consulting?

Market research consulting is the design and delivery of the research one commercial decision depends on: how much demand exists, what buyers will pay, and who you are competing with. It combines industry research, customer research and competitor research into a single decision brief.

A good engagement starts from the decision, not the data. The question set, sample and method follow from what would change your answer.

Market Research Services Compared

Approach
Best when
Watch out for
01Internal knowledge and the sales team
You need a free, fast read and the team knows the customers
The team hears only the deals it wins or loses in person, and 67% of B2B buyers now prefer to buy without a rep
02Syndicated industry report
You need a fast, cheap view of total market size
Top-down totals with no view of your achievable share
03DIY survey (SurveyMonkey, Typeform)
You have a large, reachable customer list and a simple question
Leading questions and stated intent read as fact
04Fieldwork agency
You already know the questions and need a large sample
Data delivered without a recommendation
05Decision-led research consulting
A pricing, segment or investment decision is at stake, and you want the evidence carried through into the plan
Overkill for a decision you could reverse cheaply

A report sizes the market. An agency collects the data. We test the decision, then help you act on it. When the open question is only who you are up against, competitor analysis is the narrower fit.

What's at stake

What Is a Wrong Demand Number Worth?

Every pricing, segment and investment decision rests on a demand estimate. When that estimate is built on stated intent, the error is rarely small, and it is almost always in the optimistic direction.

Illustrative worked example

Assumptions (illustrative only): a survey suggests 200 jobs a year at $15,000, or $3m revenue. If real conversion runs a third below stated intent, that is about 133 jobs and $2m.

The $1m gap is the size of the decision market research protects. Ask us to test your numbers.

Four Ways a Tested Demand Number Pays

  • Capital protected. Investment, hiring or launch spend avoided on an overstated opportunity.
  • Price realised. A tested price range that holds margin before the first discount.
  • Focus. Sales and marketing effort aimed at the segments that convert.
  • Credibility. Demand figures a board, lender or investor will accept, shortening approval.

Faster, Cheaper Evidence

Two capabilities now make the evidence quicker to gather and cheaper to refresh.

01 / 02

Faster evidence, more often.

AI-assisted synthesis can code buyer interviews and lost-deal notes against one framework in days, which makes quarterly win/loss analysis practical.

02 / 02

AI-answer visibility research.

45% of B2B buyers used AI during a recent purchase (Gartner, 2026). Research now tests what ChatGPT, Perplexity and Claude say about your category. Metric: share of AI answers that name you against competitors. If AI assistants shortlist your competitors and not you, you lose deals your sales team never sees.

Our method

How Do You Conduct a Market Opportunity Analysis?

The Decision-First Research Method

Frame

Step 1: Frame the decision

We assess what will be decided, by whom, and what evidence would change the answer.

DeliverableA research brief and question set.
Size

Step 2: Size demand bottom-up

We build TAM, SAM and SOM by segment and geography from public registration, sales and industry data. Decision: which segments are worth testing.

DeliverableA demand model.
Test

Step 3: Test with real buyers

Interviews and pricing trade-offs anchored to quoted and accepted prices. Measure behaviour, not intention. Decision: a defensible price range, tested against what buyers have actually accepted, not what they say they would pay.

DeliverableBuyer findings.
Map

Step 4: Map competitors as buyers see them

Quoted pricing, inclusions and terms, with depth from competitor analysis.

DeliverableA pricing benchmark.
Track

Step 5: Decide and track

We refresh the leading indicators quarterly, so you can see early whether demand is tracking the model.

DeliverableA market opportunity analysis and board-ready decision brief.
Act

Step 6: Act on the evidence

Where the decision leads to market entry, a new channel or a redesigned sales process, the same team carries the evidence into the plan. Where tracking suits automation, an AI Readiness Assessment scopes it.

DeliverableAn execution roadmap tied to the leading indicators we track.

Risks and hidden costs

Common Market Research Mistakes and Hidden Costs

  1. Researching after the decision. The study becomes justification. Commission it before the price, hire or tender is locked in.
  2. Sizing from last year’s data. Markets move fast. In renewable energy, for example, Australia’s small-scale solar installations fell from about 319,000 in 2024 to 269,000 in 2025, while over 193,000 home batteries were installed in the second half of 2025 alone (Clean Energy Regulator, 2026). Use current data and test it with buyers.
  3. Underestimating respondent recruitment. Hidden cost: finding, booking and rewarding the right B2B buyers, plus your team’s time making introductions. Budget for it upfront.
  4. Asking only your sales team why deals are lost. They hear one side of the story. Interview the buyers who said no. Talk to us before you commit.

Evidence ahead of market entry or market expansion, so sales and marketing effort goes to the segments that convert.

Win/loss

Why quotes you should win are going elsewhere, and what would win them back.

A board or investor case

Demand figures that survive scrutiny, shortening approval.

Why Calibre Pacific

Most Market Research Fails Between the Report and the Decision

Research is only worth the decision it changes. We bring three things together in one team: commercial judgement, evidence from real buyer behaviour and the capability to act on what it shows.

Commercial judgement

We start from the decision the research must change, then size demand bottom-up.

DeliverableA framed decision and the evidence it needs.

Practical execution

We test with real buyers and check stated intent against what buyers have actually paid.

DeliverableA tested demand number and a competitor map as buyers see it.

Performance accountability

We track the decision against the evidence, and can help you act on it: enter the market, redesign the sales process or build operating capacity.

DeliverableA defensible decision and the measures to track it.

Four Ways Businesses Buy Market Research

How businesses buy market research
The problem with this
Calibre Pacific’s approach
01Commission a large research report
Independent and thorough, but it ends in a document with no decision attached.
Start from the decision. Every engagement is scoped to one commercial call.
02Run a customer survey
Fast and cheap, but what buyers say they will do often differs from what they buy.
Test what buyers do. Stated intent is checked against what they have paid.
03Buy a top-down market-size estimate
A big number that rarely matches the segment you can actually reach and serve.
Size demand bottom-up. From the buyers you can reach and the price they pay.
04Research it in-house
Low cost and full control, but internal teams risk finding evidence for the answer they already favour.
An independent read. We test the assumption most likely to change the decision.

What This Means in Practice

01 / 04

Decision-first

Every engagement is scoped to one commercial decision, not a generic study.

02 / 04

Behaviour over opinion

Stated intent is checked against what buyers have actually paid.

03 / 04

Energy depth

Renewable energy is our lead industry, from rooftop solar to storage and energy technology.

04 / 04

From evidence to execution

The team that sizes the market can help you enter it, sell into it and build the capacity to serve it.

FAQs

Market Research Consulting FAQs

01What does a market research consultant do?

A market research consultant designs and runs the research a specific commercial decision depends on, then turns the findings into a recommendation. That typically covers demand sizing, buyer interviews, pricing and competitor intelligence.

02What is included in market research?

Market research includes research design, market sizing, customer and buyer research, competitor and pricing intelligence, policy analysis and win/loss analysis. Most engagements combine two or three, chosen by the decision.

03How does market research help businesses?

Market research helps businesses replace internal debate with evidence a board, lender or investor will act on. It shows what buyers will pay and how large the winnable market is.

04How do you assess market demand?

We assess market demand bottom-up, combining public registration, sales and industry data with buyer interviews, then triangulate across independent sources so no single number drives the conclusion.

05How much does market research consulting cost?

Cost depends on the number of segments and markets covered, the volume of primary interviews and whether the work extends to pricing analysis. We confirm a fixed fee once the decision and scope are agreed.

06How long does market research take?

It depends on the decision, the number of segments and markets, and how many buyer interviews the evidence needs. We set out a recommended scope and timeframe in the first conversation, before any work starts.

07What happens after the research?

The research ends in a decision you can defend. Where that decision leads to market entry, a new channel or a redesigned sales process, the same team carries the evidence into the plan, across strategy, sales and marketing, operations and AI, and tracks the leading indicators against the original demand model.
