Brief Explainer

What Is an AI Readiness Assessment?

01What it is

It’s More Than a Maturity Score. It’s Ranking Where AI Pays Back First.

An AI readiness assessment is a structured review that scores each repeatable process in your business for commercial value, feasibility and data readiness, then ranks them into a costed roadmap.

02What it answers

It answers which processes are worth automating, whether your systems hold the data an agent needs, and what each costs to run. Some call it an AI opportunity assessment; the output that matters is the ranking.

03Assessment Example
  1. List the repeatable processes across sales, service and admin.Human
  2. Pull volumes and handling times from your systems.System
  3. Test how well AI reads a sample of your emails and documents.AI
  4. Check each process has the data it needs.System
  5. Score and rank each process for value and cost to run.Human
  6. Agree a go/no-go on the top-ranked process.Human

Unlike a maturity checklist, it does not ask whether your business is ready for AI. It asks which process is ready, and what it’s worth.

02
Rethinking the Problem

Finding AI Use Cases Is Easy. Ranking Them Is the Work.

Most businesses assume the hard part is finding an AI use case.

In practice, use cases are the easy part: every vendor arrives with ten, and 41% of Australian SMEs are already adopting AI (Australian AI Adoption Tracker, released June 2025).

The hard part is ranking them, because the process worth the most is often the one with the least usable data. For example, quote follow-up might save 150 hours a month and live in three inboxes.

Gartner found 63% of organisations don’t have, or aren’t sure they have, the data management practices AI needs.

Gartner, February 2025

Value and readiness have to be scored together, process by process.

03
The Opportunity

Your People Should Be Focused on Work
That Moves Your Business Forward.

As businesses grow, operational complexity grows with them.

More customers mean more enquiries, more documents, more transactions, more follow-ups, and more coordination between teams and systems.

Much of this work is necessary. But not all of it requires a person to perform every step manually.

Your team may be spending valuable time on:

  1. Manually entering information across multiple systems.
  2. Reviewing documents and extracting relevant data.
  3. Responding to repetitive customer enquiries.
  4. Qualifying leads and coordinating follow-ups.
  5. Chasing approvals, information, and outstanding tasks.
  6. Reconciling records and preparing reports.
  7. Moving work between departments and software platforms.

Individually, these activities may seem manageable. Collectively, they create operating costs, delays, administrative bottlenecks, and constraints on growth.

The opportunity is not simply to do the same work faster. It is to redesign how that work gets done.

04
The Solution

Where an AI Readiness Assessment Creates Value

An AI readiness assessment finds where AI can work inside the processes your business already runs.

It reviews the systems a process already runs through, such as your CRM, accounting software and inbox, then ranks where AI could read inputs, decide the next step and act, by commercial value and feasibility.

The work covers
  1. 01Mapping your processes
  2. 02Reviewing your systems and data
  3. 03Ranking use cases by value
  4. 04Baselining the number to move
  5. 05A scoped go/no-go decision

The Difference

Traditional Automation vs AI Automation

From Rule-Based Automation to Intelligent Execution.

Traditional automation is effective for predictable, structured tasks. AI automation extends those capabilities to processes involving documents, language, variable inputs, and decisions within defined parameters.

Traditional automation
AI Automation
01Logic
Follows predefined rules
Interprets information and applies defined decision logic
02Data
Works best with structured data
Can process structured and unstructured information
03Scope
Automates individual tasks
Coordinates multi-step workflows
04Inputs
Requires predictable inputs
Can handle a wider range of input variations
05Exceptions
Often stops when an exception occurs
Can classify exceptions and route them for review
06Context
Primarily executes instructions
Can interpret context and determine the next permitted action

The distinction is not that AI removes the need for rules or people. It expands what can be automated, while introducing the controls needed to operate reliably.

05
The Business Value

What an AI Use Case Assessment Is Worth, and What It Costs

Why Last Year’s “Not Ready” May Now Be Ready

Two capabilities have changed which processes score as ready.

01 · DOCUMENTS

LLM document extraction.

Emails, PDFs and scanned forms now read into structured fields, which can cut handling time per document from minutes to a quick review. Processes that scored “not ready” two years ago can now score “ready”. Next: any intake work a person retypes becomes a candidate for AI document automation.

MetricHandling time per document

02 · INTEGRATION

Agents acting across systems.

An agent can now read the CRM, check the job system and update finance in one run. Next: processes spanning three systems, once ruled out on integration cost, move up the feasibility score. See AI workflow automation.

MetricFeasibility score

The commercial question is simple:

What would it mean for your business if repetitive work took less time, processes moved faster, and your existing team could handle more volume?

That is the value we aim to quantify before recommending an automation.

06
The Financial Case

How Much Is Manual Work Really Costing You?

A few minutes of repetitive work can add up to thousands of dollars in annual operating costs. Calculate the cost of manual processing in your business.

Illustrative example only

3 people on the process × $90,000 fully loaded cost per person = $270,000 a year.

If repetitive, manual work takes up 25% of their week, that equates to $67,500 a year—around 28 hours of work every week, based on a 38-hour week.

That’s the potential cost of repetitive work in just one process, before accounting for delays, errors, or the opportunity cost of time your team could spend on higher-value work.

Put your own numbers into the calculator below to see what manual work could be costing your business.

Risks & Considerations

Five Mistakes That Stall an AI Automation Audit

  1. Scoring readiness company-wide. One maturity score says “not ready” and nothing starts. The fixScore each process; one is usually ready.
  2. Choosing by the loudest voice. The pilot fixes one manager’s pain and moves no number. The fixSet the commercial metric before scoring.
  3. Costing the build, not the run. Per-task platform fees, model usage at volume and the staff time spent reviewing exceptions rarely appear in a quote. The fixModel running cost at 12 months of real volume.
  4. Assuming the data is fine. Gartner predicts organisations will abandon 60% of AI projects unsupported by AI-ready data through 2026 (Gartner, February 2025). The fixTest data before budget is approved, and price the clean-up.
  5. Automating a step that needs accountable sign-off. Licensed or regulated decisions get handed to an agent. The fixFlag them in scoring and design human approval in, with AI governance controls.Talk to us about yours.

AI Readiness Assessment Use Cases

What Assessments Usually Surface

First roadmaps often lead with one of four kinds of work.

Enquiry Triage & Response

  • Enquiry classification
  • Routing
  • Answers to common questions
  • Status lookups
  • After-hours cover
  • Escalation rules

Lead Qualification & Follow-Up

Where AI sales agents cover the pipeline your team can’t staff.

  • First response
  • Qualification questions
  • Meeting booking
  • Quote follow-up
  • CRM updates
  • Rep handoff

Invoices, Claims & Compliance

  • Invoice matching
  • Reconciliation
  • Claims packs
  • Compliance paperwork
  • Data entry
  • Exception flags

Workflows & Systems

Connecting CRM, quoting and accounting with AI workflow automation.

  • CRM-to-accounting sync
  • Quote-to-job handover
  • Approval routing
  • Reporting preparation
  • Document processing
  • System updates

The assessment ranks these by value and readiness. You leave knowing which one to build first, and why.

Example: Solar Monitoring Alarms

For renewable energy businesses, assessments often surface monitoring-alarm triage: solar O&M providers sorting genuine faults from noise across a portfolio. It is judged on false-positive rate and technician dispatches.

  1. Portfolio alarms
  2. Triage
  3. Genuine fault?
  4. Technician dispatched, or closed

FAQs

AI Readiness Assessment FAQs

01How do I identify AI opportunities in my business?

Start with repeatable work: tasks done the same way dozens of times a month. List each with volume and handling time, then score value and data readiness side by side.

02Which processes should be automated first?

Automate first the process that scores high on both value and data readiness, with few exceptions. It is rarely the most painful process; it is the one most likely to move a number quickly.

03Do we need to choose an AI platform first?

No, and it’s better if you haven’t. The assessment defines the value of the work first, which you then take into a vendor evaluation.

04How long does an assessment take?

Typically 2–3 weeks, depending on how many processes and systems are in scope.

05What does an AI Readiness Assessment cost?

Most assessments are fixed-fee, scoped on a first call. The fee reflects the number of processes and systems in scope. Book a call to scope it.

06What access to our data do you need?

Read-only access or exports, under a confidentiality agreement. Only the team running your assessment sees the data, and it is used for the assessment alone. Where it is stored, how long it is kept and how it is deleted are agreed with you before work starts, in line with your Privacy Act obligations.

07What happens after the assessment?

You receive a ranked, costed roadmap with an owner and one commercial metric per process. If you proceed, the same team designs, builds and runs the first automation, measured against the baseline set during the assessment, then reviews that number with you monthly and re-scores the next process.

08Do we have to use Calibre Pacific to build it?

No. The roadmap is written as a build specification that any capable team can use. We don’t resell a platform, so the ranking stays independent of who builds it.

09What if no process is ready?

Then you’ve avoided a failed pilot, and you know what data work to fund. The assessment shows what each process is missing and what fixing it would cost, so the next decision is a costed one.
