What Is AI Document Automation?
It’s More Than Scanning Paperwork. It’s Taking the Keying Out of It.
AI document automation is software that reads incoming documents, extracts the data, checks it against your records and enters it into your systems, sending anything it can’t verify to a person.
It replaces keying, not judgement: software handles routine documents, and your team handles exceptions with the evidence in front of them.
- 01Receive a supplier invoice in the accounts inbox.System
- 02Read the PDF and extract the supplier, amounts and line items.AI
- 03Match it against the purchase order and delivery record.AI
- 04Enter the matched invoice in your accounting software.System
- 05Send mismatches to a person with the evidence attached.Human
- 06Log every action against the invoice.System
The result is data entered once and checked against your records, with a person reviewing anything the software can’t verify.
Reading the Document Is the Easy Part. The Exceptions Cost You.
Most businesses assume document automation is a reading problem: find software accurate enough and the work disappears.
In practice, it’s an exceptions problem, because modern AI reads a clean invoice well and the cost sits in the ones that don’t match.
Accounts payable teams spend an average of US$9.40 and 9.2 days per invoice, 14% of invoices hit an exception, and only 32.6% pass through untouched.
A better reader won’t move those numbers. A system built around the exception queue will.
Your People Should Be Focused on Work
That Moves Your Business Forward.
As businesses grow, operational complexity grows with them.
More customers mean more enquiries, more documents, more transactions, more follow-ups, and more coordination between teams and systems.
Much of this work is necessary. But not all of it requires a person to perform every step manually.
Your team may be spending valuable time on:
- 01Manually entering information across multiple systems.
- 02Reviewing documents and extracting relevant data.
- 03Responding to repetitive customer enquiries.
- 04Qualifying leads and coordinating follow-ups.
- 05Chasing approvals, information, and outstanding tasks.
- 06Reconciling records and preparing reports.
- 07Moving work between departments and software platforms.
Individually, these activities may seem manageable. Collectively, they create operating costs, delays, administrative bottlenecks, and constraints on growth.
The opportunity is not simply to do the same work faster. It is to redesign how that work gets done.
Where AI Document Automation Creates Value
AI document automation puts AI to work inside the document processes your business already runs.
It connects the systems a process already runs through, such as your CRM, accounting software and inbox, then uses AI to read inputs, decide the next step and act, so a repeatable process runs from start to finish.
- 01Choosing the process
- 02Integrating your systems
- 03Setting guardrails
- 04Measuring the result
- 05Running it in production after go-live

Which Tools Can Be Connected?
We Use n8n Automation to
Connect Your Existing Stack
Any tool with an API or a ready-made connector can be connected, which covers most CRM, finance, field-service and design platforms. We build in n8n, and write custom API connections where a connector doesn’t exist. n8n can run on infrastructure you control or in the cloud, depending on where your data needs to stay.

Traditional Automation vs AI Document Automation
From Rule-Based Automation to Intelligent Execution.
Traditional automation is effective for predictable, structured tasks. AI document automation extends those capabilities to processes involving documents, language, variable inputs, and decisions within defined parameters.
The distinction is not that AI removes the need for rules or people. It expands what can be automated, while introducing the controls needed to operate reliably.
AI Invoice Processing and Data Extraction: What It’s Worth
The Australian Taxation Office puts the cost of processing a paper or PDF invoice at $27 to $30 (ATO, 2026). Three capabilities now bring that down.
AI data extraction without templates.
Language models read a new supplier’s layout on first sight. Next: onboarding a new supplier or form without IT work.
MetricSetup time per new document layout, from days to hours
Cross-document checks.
The system matches an invoice to its purchase order and delivery receipt and flags price or quantity variances before anyone opens the email. Next: capturing early-payment discounts.
MetricException rate and days-to-pay

Each field carries a confidence score; only low-confidence fields go to a person. Next: volume growth without hiring.

The commercial question is simple:
What would it mean for your business if repetitive work took less time, processes moved faster, and your existing team could handle more volume?
That is the value we aim to quantify before recommending an automation.
How Much Is Manual Work Really Costing You?
A few minutes of repetitive work can add up to thousands of dollars in annual operating costs. Calculate the cost of manual processing in your business.
3 people on the process × $90,000 fully loaded cost per person = $270,000 a year.
If repetitive, manual work takes up 25% of their week, that equates to $67,500 a year—around 28 hours of work every week, based on a 38-hour week.
That’s the potential cost of repetitive work in just one process, before accounting for delays, errors, or the opportunity cost of time your team could spend on higher-value work.
Put your own numbers into the calculator below to see what manual work could be costing your business.
NOTE
Four Mistakes That Make Automated Document Processing Cost More
- 01Trusting demo accuracy. Vendors demo clean samples. Your scanned delivery dockets aren’t clean. The fixTest on your own documents before signing.
- 02Skipping the exception queue. Without one, flagged documents land back in a shared inbox and the backlog returns. The fixDesign the review screen first.
- 03Automating against dirty master data. Duplicate suppliers and outdated price lists turn correct extraction into wrong matches. Gartner predicts organisations will abandon 60% of AI projects unsupported by AI-ready data through 2026 (Gartner, 2025). The fixClean the records first.
- 04Ignoring per-page fees. Many platforms bill per page, so a 12-page contract costs twelve times a one-page invoice. A quote at 500 pages a month won’t show this. The fixModel fees at your real mix.Ask us to model yours.

AI Document Automation FAQs
01How accurate is AI data extraction?
Accuracy depends on document quality and layout variety, so we measure it field by field on a sample of your own documents before go-live. Fields below the agreed confidence threshold go to a person, so errors are caught before they reach your systems.
02How much does document automation cost?
Cost is scoped per document type and driven by volume, layouts and systems connected. Most engagements start with a fixed-fee assessment, then a build fee and a monthly run fee per document type.
03How long does implementation take?
The timeline for a single document type is set in the assessment, once volumes, layouts and systems are known, and agreed before the build starts.
04Is our data secure?
Processing runs with least-privilege access, every entry is logged, and data stays in your existing systems. Where documents are processed and hosted is agreed with you during solution design, before anything is built.
05Will it replace our accounts team?
No. It removes keying so your team focuses on exceptions and month-end.
06What happens when the system gets a field wrong?
Fields below the confidence threshold never post automatically; they go to the exception queue for a person to check. Validation rules against your purchase orders and supplier records catch most mismatches before entry. When a reviewer corrects a field, the correction is logged and the rule or threshold is retuned in the monthly review.
07Do we need Peppol as well?
Not to start. Peppol eInvoicing removes reading altogether for suppliers who can send structured eInvoices, so it is worth encouraging. Document automation handles everything else: suppliers still emailing PDFs, plus the forms, contracts and compliance paperwork Peppol doesn’t cover. Many businesses end up using both.
08Which systems does it connect to?
The accounting and ERP systems you already use, such as Xero, MYOB and NetSuite, plus the inboxes and shared drives where documents arrive. Connections are built with AI workflow automation, so extracted data lands where your team already works.
09Can it read handwriting?
Clear handwriting on forms, usually yes; cursive and poor scans less reliably. Handwritten fields tend to carry lower confidence scores, so more of them go to a person. We test handwriting on your own sample before setting the accuracy bar.
10Who runs it after go-live?
You choose. Your team can work the exception queue using our review screen, or our review team can clear it to an agreed turnaround, with every decision logged. Either way, we run the monthly review against baseline and lower the confidence threshold only after the system proves its accuracy on your live documents.
